Microsoft CEO Admits YouTube Earns More From Xbox Than Microsoft Itself as Layoffs Loom

Microsoft CEO Satya Nadella openly stated that YouTube monetises Xbox games more effectively than Microsoft does, highlighting deep concerns about the gaming division’s revenue model just as significant layoffs are anticipated within Xbox.

Microsoft’s top executives are questioning the sustainability of Xbox’s business model after years of substantial investment but declining financial returns. Speaking at a live Hard Fork event in San Francisco on 15 June 2026, Satya Nadella remarked, “There’s more monetization of Xbox games happening on YouTube than at Microsoft,” signalling a need for radical changes. This comment follows a frank internal message from new Xbox head Asha Sharma, who informed employees that Xbox’s annual revenue has fallen by nearly $500 million over the last five years while hardware costs have quadrupled and the studio network has become “overextended.”

Marking Xbox’s 25th anniversary, Nadella commented on its legacy: “Gaming, in an interesting way, at Microsoft is older than even Windows and Office. The first app we built was Flight Simulator. And so, it’s got a long heritage. Xbox itself has been there for 25 years.”

On economic pressures, he stated: “The challenge now for us is to think about how do you innovate both in hardware as well as in the games going forward in an economically viable way?”

Addressing the surging costs of hardware and industry-wide component shortages, Nadella explained, “The scarcity of the semiconductor supply and memory are having a massive impact on consumer electronics. That’s a temporary thing that I think we’ll get through. It is not going to be a permanent.” But he added, “There is a permanent thing, which is, what’s the Xbox model going forward? And that’s where, if you think about it, PCs and consoles both have their place. Obviously, mobile has. People play elsewhere. And so we have to now bring it all together while staying true to what we’ve always done.”

Asha Sharma recently told staff that the upcoming Xbox console (codenamed Helix) will focus on affordability and may implement “radically different business models” to adapt to the ongoing hardware crisis and changing market landscape.

Nadella has been clear that future steps must be both financially and philosophically aligned with Microsoft’s ethos: “We want us to do what is really our job, which is to build great games, build great hardware. But we’ve got to do it in an economically sustainable way.”

Layoff rumours are intensifying, as reports suggest several Xbox studios, including Compulsion Games, Double Fine, and Ninja Theory, could face closure, emphasising the urgent need for a business reset.
